In 2026, AI consultants in India charge about ₹2,100–8,500 an hour ($25–99), a fixed-fee discovery or feasibility sprint runs ₹1–3 lakh ($1,200–3,500), a first working automation or pilot runs ₹3–10 lakh ($3,500–12,000), and ongoing retainers start near ₹1 lakh a month ($1,200). This guide is for owners of Indian SMEs with 10 to 200 staff who want to know what they should pay, what moves the number, and what a free audit should contain. It ends with Azerlia's own published prices so you can compare them against the market.
How do AI consultants in India charge?
You will meet three models.
- Hourly or daily. Common with freelancers and offshore development shops. Easy to start, hard to budget. Clutch's directory of AI consultancies in India shows most listed firms at $25–99 an hour with $10,000+ minimum project sizes, and a few at $100–149. Softude, an Indian vendor, puts AI consulting at roughly $40–120 an hour.
- Fixed fee per project. A defined scope, such as a discovery sprint or a pilot, for a fixed price. This is now the most common model: a 2025 survey by Consulting Success found 36% of consultants price by project, 26% by value and 23% by the hour.
- Monthly retainer. A fixed fee to run, fix and extend what was built. Indian vendor Opsio describes it simply as "a recurring monthly fee scaling with workload and SLAs".
For an SME, fixed fee is usually the safest, because the consultant carries the risk of under-estimating. Hourly suits small, well-defined tasks. Retainers make sense only after something is live.
What are the typical price bands in 2026?
Published price guides from Indian and global vendors cluster as below. These are market ranges, not Azerlia's prices; those come later. Dollar figures use roughly ₹85 to the dollar.
| Engagement | India market band | Global SME band (for comparison) | Source |
|---|---|---|---|
| Hourly rate | $25–99/hr (₹2,100–8,500); some $100–149 | — | Clutch India; Softude |
| Discovery / feasibility sprint | "Low-lakh range", about ₹1–3 lakh ($1,200–3,500) | $2,000–8,000 readiness assessment | Opsio; Dextralabs |
| Proof of concept / pilot | "Low single-digit lakhs", about ₹3–10 lakh ($3,500–12,000) | $10,000–25,000 | Opsio; Dextralabs |
| Production system | "Several lakhs to tens of lakhs", roughly ₹5–30 lakh ($5,900–35,000) and up | $25,000–75,000 | Opsio; Dextralabs |
| Retainer | Monthly fee scaling with SLAs; few published Indian figures | $2,000–10,000 a month | Opsio; Dextralabs |
Opsio's guide is the clearest Indian source. It says a single-use-case proof of concept "typically starts in the low single-digit lakhs" and that a short discovery sprint "lands in the low-lakh range for most mid-market firms". Indian bands sit well below the global tiers, which is why offshore quotes in dollars often look high to an Indian owner and cheap to a US one.
In the UAE, where Azerlia also works, Dubai consultants publish AED 7,500–25,000 for an AI audit and AED 25,000–90,000 for an SMB implementation; the shape of the ladder is the same.
What drives the cost up or down?
Five things decide where in the band you land.
- Data readiness. If prices, customers and orders live in three Excel files and a WhatsApp group, the first weeks go to cleaning, and you pay for them. This is the norm, not the exception: Dun & Bradstreet's AI Momentum Survey for India found that only 4% of businesses say their enterprise data is fully prepared to support AI at scale. Julian Prower, Dun & Bradstreet's Managing Director and CEO for India, put it this way: "As organisations scale AI across the enterprise, the quality of their data will increasingly determine the quality of outcomes."
- Integrations. Tally, Zoho Books, WhatsApp Business API, Busy, a bank portal. Each system touched adds work and testing. Connecting WhatsApp to Tally is one integration; adding Zoho CRM makes it two.
- Number of workflows. One workflow end to end is a pilot. Five is a programme. Price per workflow usually falls after the first, because the plumbing is shared.
- Custom model or off-the-shelf. Most SME work needs no model training. It needs a good off-the-shelf model wired to your data with clear rules. Custom fine-tuning is what turns a ₹3 lakh ($3,500) job into a ₹30 lakh ($35,000) one, and it is rarely needed for orders, invoices or reports.
- Change management. Who trains the staff, who fixes it when a supplier changes their invoice format, who owns it in month six. Cheap quotes often leave this out, and it comes back as a retainer you did not plan for.
What should a free AI audit include, and not include?
A useful free audit gives you something you can act on even if you never hire the firm.
It should include: a conversation with the owner and one operations person; a short list of three to five processes where time is lost, with a rough hours-per-week figure for each; a rough cost and benefit for each; and a clear statement of what would be done first, how long it would take and what it would cost.
It should not include: a software demo; a proposal for a new ERP; a request for your data exports before any scope is agreed; a strategy deck with no numbers; or pressure to sign a retainer on the call. The process discovery that follows an audit is paid work, and a good firm will say so.
What are the red flags when hiring an AI consultant?
- A price before any discovery. A number quoted on the first call is either a guess or a template. Both cost you later.
- Hourly with no cap. Ask for a fixed fee or a not-to-exceed figure.
- Custom model training proposed for an orders or documents problem. This is the most common way a ₹5 lakh ($5,900) job becomes ₹25 lakh ($29,000).
- Lock-in. Data stored where you cannot export it, or workflows built on a platform only the vendor can edit. PwC India's March 2026 MSME report names "affordability, skills gaps, data readiness, trust, and vendor lock-in" as the reasons MSMEs hold back. A good consultant removes two of those on day one by handing over documentation and export rights.
- Nobody named for support after go-live. Ask who answers the phone in month four.
- "AI transformation" with no process named. If the proposal does not say which workflow, which systems and which staff, it is not a proposal.
What does Azerlia charge, and what does it pay back?
Azerlia publishes its ladder so owners can compare before a call. Each step is fixed-fee and sits inside the market bands above.
- Free AI Opportunity Audit: ₹0 ($0). A short conversation and a written list of where time is lost. Start here.
- Discovery Sprint: ₹1–3 lakh ($1,200–3,500), fixed fee. Maps the processes, picks the first workflow, delivers a costed plan.
- Pilot: ₹3–10 lakh ($3,500–12,000), four to eight weeks. One workflow live, staff trained, measured against the baseline from discovery.
- Retainer: from ₹1 lakh a month ($1,200). Runs, fixes and extends what is live.
Full details are on the pricing page. Here is how to judge whether a pilot pays for itself.
Take a distributor where four staff each spend about 10 hours a week re-keying WhatsApp orders into Tally and chasing confirmations. Assume ₹25,000 a month (about $300) loaded cost per person, about ₹150 an hour.
- 40 hours a week × 50 weeks × ₹150 = ₹3,00,000 a year (about $3,500).
- Discovery Sprint ₹1.5 lakh + Pilot ₹4 lakh = ₹5.5 lakh ($6,500).
- Payback: about 22 months on staff time alone.
That is a slow payback, and it is the honest one. In most audits, staff time is the smallest of three gains. Order errors, late deliveries and the owner's own hours on order chasing are usually larger, and they are what shorten the payback. Put your own hours and rates into the automation ROI calculator before you talk to any consultant, including us. Firms in wholesale distribution, manufacturing and professional services tend to find the first workflow in orders, invoices or reports; the process automation and WhatsApp automation pages describe what those pilots look like.
Frequently asked questions
How much does an AI consultant charge per hour in India?
Most AI consultancies listed on Clutch India charge $25–99 an hour, which is roughly ₹2,100–8,500, and a few charge $100–149 (₹8,500–12,700). Freelancers can be lower. Hourly is fine for a small, well-defined task; for anything touching your order or accounts data, ask for a fixed fee instead.
What is the minimum budget for AI in a small business in India?
For a first working automation, plan ₹4–13 lakh ($4,700–15,000) across a discovery sprint and a pilot. Single-tool setups such as a WhatsApp auto-reply or a document template can be done for ₹25,000–1 lakh ($300–1,200), but they rarely change how the business runs.
Is a free AI audit really free?
It should be, and it should give you something you can use even if you never hire the firm: a short list of processes where time is lost, a rough cost and benefit for each, and a clear first step with a price. If the audit is really a software demo or ends with a retainer pitch, it is a sales call.
Should I pay hourly or a fixed fee?
Fixed fee for discovery and the pilot, because the consultant then carries the risk of under-estimating and you know the total before you start. Hourly only for small, clearly bounded tasks with a cap. Retainers only once something is live and needs running.
How long does an AI pilot take?
Four to eight weeks for one workflow end to end, such as WhatsApp orders into Tally with an approval step. Add two to three weeks if your price lists, customer master or order history are still spread across several Excel files, because cleaning comes first.
If you want a number for your own business rather than a market range, Get a free AI Opportunity Audit. You will get a short written list of where time is lost and what the first step would cost, with no obligation to go further.
