AI and automation for professional services firms in India

Azerlia builds automation and AI tools for professional services firms in India: CA firms, law firms, architects, consultancies and agencies with 5–100 staff. We take the chasing, tracking and first-drafting work off your team: client document collection on WhatsApp, a compliance deadline calendar, timesheets that turn into invoices, and a search tool over your own opinions and precedents. The typical outcome is fewer missed deadlines, faster billing and less partner time spent answering the same questions. Pilots run ₹3–10 lakh ($3,500–12,000) over 4–8 weeks; one process often starts under ₹4 lakh ($4,800).

Who this guide is for

  • CA firms with 5–50 staff handling GST, TDS, audits and ROC filings for hundreds of clients
  • Law firms and litigation practices tracking hearings, filings and client documents across courts
  • Architecture and interior design studios juggling drawings, site visits and stage-wise billing
  • Management, HR and engineering consultancies billing by project or monthly retainer
  • Marketing, design and digital agencies with monthly deliverables and client approvals
  • Company secretaries, tax practitioners and firms with UAE clients who need VAT and corporate tax support

Where the hours go in professional services

Staff spend the first week of every month chasing documents
Sales invoices, purchase bills and bank statements arrive as photos in personal WhatsApp chats. Articles save them to the wrong folder, or forget, and the filing waits.
Deadlines live in two heads and one Excel sheet
GSTR-1, GSTR-3B, TDS, advance tax, ROC and tax audit dates are tracked by memory. A missed date means interest, a penalty and an awkward call to the client.
Work gets done but not billed
Timesheets are filled late or never. Retainer clients ask for extra work nobody records. Invoices go out two weeks after the billing date and realisation is a guess.
Knowledge lives with the partners
The opinion written three years ago, the notice reply that worked, the drawing standard for a hospital project: juniors ask a partner or redo the work from scratch.
Email, WhatsApp and Drive hold three versions of every file
Nobody is sure which engagement letter was signed or which drawing the client approved. Finding the final version takes longer than the work did.
Every approval waits for the partner's phone
Quotes, drafts and stage sign-offs sit in the partner's WhatsApp until the evening. The team is idle in the afternoon and busy at 9 pm.

Workflows we automate in professional services

Each workflow is a few weeks of work on top of the tools you already run. Costs are bands in ₹ and $; outcomes are what we expect and write into the pilot agreement, not past-client claims.

01Client document collection on WhatsApp

₹1.5–4 lakh / $1,800–4,800 · 3–5 weeks

The problem

Every month, articles and juniors chase clients for sales invoices, purchase bills and bank statements. Files arrive as photos in personal chats and are saved to the wrong folder, or not at all.

What we build

A WhatsApp Business number sends each client its monthly checklist, files land in the right client folder on Google Drive, and a status board shows who has not sent what.

Expected outcome

Typically, chasing moves off staff phones within the first cycle and the team lead can see on the 8th exactly who is blocking the filing calendar.

How it works

  1. The partner and the GST team fix the checklist per client type (regular, composition, TDS-only, audit) and the cut-off dates.
  2. On the 1st, n8n sends each client a WhatsApp template listing pending items; the client replies with files or photos.
  3. Each file is saved to the client's folder on Google Drive, named by month and type; photos of bills are read by OCR into a Google Sheet for review.
  4. Reminders go out on the 5th and the 8th only to clients with pending items; the article sees a board of clients by status.
  5. When a client's set is complete, the team lead gets a notification and the client moves to “ready for filing”.
  6. A monthly report shows which clients are always late and how many messages it took.

02Compliance calendar and deadline tracker

₹2–5 lakh / $2,400–6,000 · 4–6 weeks

The problem

GSTR-1, GSTR-3B, TDS, advance tax, ROC and tax audit dates live in a few people's heads and one Excel sheet. A missed date means interest and an awkward call.

What we build

A client-by-obligation calendar that creates tasks, assigns staff, nudges clients for data and shows the partner what is at risk this week.

Expected outcome

Typically, late filings fall to near zero and the partner stops carrying the calendar in their head.

How it works

  1. Build the client master: GSTINs, PAN, filing frequency (monthly or QRMP), TDS applicability, audit status and ROC events.
  2. The calendar generates a task per client per due date; the manager assigns staff on a simple board in ClickUp, Notion or a custom app.
  3. Three days before a due date, clients with missing data get a WhatsApp nudge and staff get a task reminder.
  4. Filing acknowledgements (ARN, challan numbers) are recorded against the task; nothing closes without one.
  5. The partner's Monday view shows due this week, at risk, overdue, and the load per staff member.
  6. At year end, a per-client compliance report doubles as the fee-review document.

03Timesheets to invoices without month-end panic

₹2–6 lakh / $2,400–7,200 · 4–6 weeks

The problem

Work gets done but not billed. Staff fill timesheets late or never. Retainer clients ask for extra work that nobody tracks, and invoices go out two weeks late.

What we build

A one-minute daily time log by form, app or WhatsApp, live unbilled-work totals per client, and draft invoices in Zoho Books or Tally Prime for partner approval.

Expected outcome

Typically, invoices go out within days of the billing date, and partners see where retainer scope is being exceeded before it costs them.

How it works

  1. The managing partner sets billing rules per client: retainer with a cap, hourly, or fixed fee per stage.
  2. Staff log time by client and task in a form, or by replying to a 6 pm WhatsApp prompt.
  3. A weekly unbilled-work report shows each client's hours against the retainer; out-of-scope work is flagged.
  4. On the billing date, n8n drafts invoices in Zoho Books or Tally Prime with line items; the partner approves on one screen.
  5. Invoices and payment links go to clients by email and WhatsApp; reminders follow at 15 and 30 days.
  6. The partner's dashboard shows realisation per client, write-offs and days to pay.

04AI search over the firm's own opinions, precedents and drawings

₹3–8 lakh / $3,500–9,500 · 5–8 weeks

The problem

A junior spends an hour looking for the opinion a partner wrote three years ago. Precedents, drawing standards and client SOPs sit in email, Drive and old laptops.

What we build

A private search assistant that indexes your documents with the same permissions as your folders and answers plain-language questions with a link to the source file. Every answer is checked by a qualified professional before it reaches a client.

Expected outcome

Typically, juniors find prior work in minutes instead of asking a partner, and new staff become useful faster.

How it works

  1. Partners choose what goes in: past opinions, notice replies, engagement templates, drawing standards, firm SOPs. Client-confidential folders stay restricted.
  2. Documents are indexed from Google Drive or SharePoint; access follows the existing folder permissions.
  3. Staff ask in plain language; the assistant returns an answer with the source documents cited and dated.
  4. Answers are treated as drafts: a reviewer confirms before anything goes to a client, and the tool logs who asked and which documents were used.
  5. Firm data stays in an India-region (or UAE-region) tenant and is not used to train public models.
  6. A monthly review lists the top questions, gaps in the knowledge base and documents to add.

05Client intake, conflict check and engagement letters

₹1.5–4 lakh / $1,800–4,800 · 3–5 weeks

The problem

New enquiries come by phone and WhatsApp. Someone promises a quote, forgets, and the engagement letter is signed after the work has started.

What we build

An intake form, a conflict or duplicate check, a draft engagement letter from your template, and an onboarding checklist that runs the same way every time.

Expected outcome

Typically, every engagement has a signed letter before work begins and the partner stops carrying quotes in their head.

How it works

  1. The enquiry lands in a form from the website, WhatsApp or the partner's phone, with service type and basic details.
  2. The system checks existing client and opposite-party lists for conflicts (law firms) or duplicates (CA firms) and flags matches.
  3. A draft engagement letter with scope and fee is generated from the firm's template for the partner to edit and approve.
  4. The client signs electronically; the signed copy and KYC land in the client folder, and Zoho CRM or Zoho Books creates the account.
  5. An onboarding checklist runs: documents needed, portal access, first meeting; the client gets a WhatsApp welcome with contact rules.
  6. Enquiry-to-engagement time and drop-off reasons are reported monthly.

Systems: web form · WhatsApp Business API · Zoho CRM · Zoho Books · Zoho Sign or DocuSign · Google Drive · n8n

06Stage tracking and stage-wise billing for architects and consultants

₹2–5 lakh / $2,400–6,000 · 4–6 weeks

The problem

Concept, schematic, GFC drawings, site visits and approvals run on WhatsApp groups. Nobody knows which stage each project is in, and stage invoices go out late.

What we build

A project board with stages, client approvals captured on WhatsApp, and an invoice triggered the moment a stage is approved.

Expected outcome

Typically, stage invoices go out the day a stage is approved, and client approval delays become visible instead of argued about.

How it works

  1. The principal architect or lead consultant defines stages, deliverables and the fee percentage per stage.
  2. Each project gets a board; drawings, reports and site photos are filed per stage on Google Drive.
  3. When a stage is ready, the client gets a WhatsApp message with the deliverable link and Approve or Comment buttons.
  4. Approval triggers the stage invoice in Zoho Books or Tally Prime and moves the project to the next stage.
  5. Site-visit reports are logged from the phone with photos and location, against the project.
  6. The dashboard shows projects by stage, approvals pending with clients, and unbilled stages.

Systems: Google Drive · WhatsApp Business API · Zoho Books · Tally Prime · custom project board · n8n

07AI first drafts for routine letters, replies and summaries

₹2–5 lakh / $2,400–6,000 · 4–6 weeks

The problem

Routine GST notice replies, legal notices, client updates and meeting summaries take senior time to draft from scratch every time.

What we build

A drafting assistant built on your templates and past work produces a first draft in the firm's style; a qualified professional reviews and signs off every time.

Expected outcome

Typically, first-draft time falls for routine documents and senior staff spend their hours on review and judgement, not typing.

How it works

  1. Partners pick 5–10 document types and supply the firm's best examples of each.
  2. The assistant takes the facts from the client file or a short form and produces a draft in the firm's style.
  3. The draft opens in Google Docs or Microsoft Word with tracked changes so the reviewer's edits are visible.
  4. Reviewer corrections are saved as examples so the next draft is closer.
  5. Nothing is sent without a named reviewer; the log records who approved each document.
  6. A monthly report shows drafts produced, average edit time, and document types worth adding.

Regulatory note

ICAI's Code of Ethics (Revised 2019 edition, effective 1 April 2020) requires chartered accountants to keep client information confidential: not to disclose it outside the firm without proper and specific authority, and to stay alert to accidental disclosure (Subsection 114, R114.1). The Digital Personal Data Protection Act 2023 adds duties on consent, security safeguards and breach reporting for any firm that holds client personal data. Every tool we build keeps client files inside your own accounts (Google Workspace, Microsoft 365 or an India-region server), does not send them to train public AI models, and logs who accessed what. Law firms and architects follow their own council rules; we map those during discovery. This is not legal advice. Source

Professional Services: questions owners ask

Can AI give wrong tax or legal answers to our clients?

It can, which is why nothing we build sends an answer to a client without a qualified professional's review. AI is used to find your own prior work, produce first drafts and chase documents. The person who signs stays responsible, as ICAI and Bar Council rules require.

Is our client data safe?

Client files stay inside your own Google Workspace, Microsoft 365 or an India-region server, with the same folder permissions you have today. We do not send client data to train public AI models, and every access is logged. This matches ICAI's confidentiality rule and the DPDP Act 2023.

Our clients only use WhatsApp. Will a portal work?

Probably not, which is why we build on WhatsApp first. Clients send photos and PDFs the way they already do; the system files them and tracks what is missing. A portal can come later for the clients who want one.

What does automation cost for a 15-person CA firm?

One process, such as document collection or the compliance calendar, typically costs ₹1.5–5 lakh ($1,800–6,000) and takes 3–6 weeks. A pilot covering two or three linked processes runs ₹3–10 lakh ($3,500–12,000). Ongoing support starts at ₹1 lakh ($1,200) per month if you want us to keep improving it.

We are an architecture studio, not a CA firm. Does this apply?

Yes. The patterns are the same: collect inputs from clients, track stages and deadlines, bill on time, and find past work fast. For studios we focus on stage approvals on WhatsApp, site-visit logs and stage-wise invoicing.
