Who this guide is for
- Fleet owners running 10–150 trucks on contract loads, market loads or both.
- Freight forwarders and customs house agents around Kochi, Tuticorin, Chennai or Jebel Ali handling import and export documents.
- 3PL warehouse and C&F operators storing and dispatching goods for brands.
- Courier and last-mile delivery firms with 20–200 delivery staff.
- Owners who still take load bookings, driver calls and customer follow-ups on their own mobile.
- Transporters whose customers now demand live status and same-day proof of delivery before they release payment.
Where the hours go in logistics
- LRs and PODs are paper, so billing waits
- The lorry receipt is handwritten, the POD photo sits on a driver's phone, and the invoice cannot be raised until someone collects both. Customers reject bills without POD and detention claims become arguments.
- Driver communication is phone calls all day
- Where is the truck, has it loaded, send diesel money, the gate is closed. The owner or dispatcher takes a hundred calls a day and still cannot answer a customer's where-is-my-load question quickly.
- Trip profit is unknown until month end
- Diesel slips, FASTag deductions, driver bhatta, loading and unloading charges are collected from scraps of paper. Nobody knows which route, customer or vehicle is actually making money.
- E-way bills expire in transit and documents lapse
- An e-way bill runs out while the truck waits at a yard, Part B is not updated for a vehicle change, and an insurance, fitness or permit renewal is missed until an RTO check.
- Receivables age because invoices go out late
- Invoices are raised days or weeks after delivery, so credit days start late, disputes on halting charges drag, and the owner funds diesel from an overdraft.
- Tyres, service and breakdowns are not tracked by kilometre
- Service is done when the driver complains. Tyre life per vehicle is unknown. Breakdowns on the highway cost a load and a customer.
India's logistics cost was 7.97% of GDP in 2023–24, about ₹24.01 lakh crore at current prices, according to the DPIIT–NCAER study ‘Assessment of Logistics Cost in India’.
Outlook Business, reporting the DPIIT–NCAER report, 2025 E-way bill generation reached a record 140.6 million in March 2026, up 13% year on year, per GSTN data.
IANS, citing Goods and Services Tax Network (GSTN) data, 2026 India ranked 38th of 139 countries in the World Bank's Logistics Performance Index 2023, up from 44th in 2018.

Workflows we automate in logistics
Each workflow is a few weeks of work on top of the tools you already run. Costs are bands in ₹ and $; outcomes are what we expect and write into the pilot agreement, not past-client claims.
01Driver trip updates and proof of delivery on WhatsApp
₹2–4 lakh / $2,400–4,800 · 4–6 weeks
The problem
Drivers call the office for everything, and PODs stay on their phones. The dispatcher cannot tell a customer where a load is, and billing waits days for a photo.
What we build
Each trip is sent to the driver on WhatsApp with the LR details. The driver replies with loading, departure, arrival and POD photos, which are filed under the LR automatically. Customers get a delivery confirmation without anyone phoning.
Expected outcome
Typically removes most driver status calls and gets PODs into the office the same day; in our audits we look for how many days today pass between delivery and POD reaching billing.
How it works
- The dispatcher creates the trip in the transport app or Google Sheet: vehicle, driver, LR number, pickup, drop, customer and freight.
- The driver receives a WhatsApp message with the trip card and simple reply buttons: Loaded, Departed, Arrived, Delivered.
- At loading the driver sends a photo of the loaded truck and the LR; at delivery, a photo of the signed POD.
- n8n files each photo in Google Drive under the LR number and updates the trip status in the sheet or app.
- The customer's dispatch contact receives a WhatsApp confirmation with the POD photo the moment it is received.
- The dispatcher's board shows every running trip and its last update, and flags trips with no update for 6 hours.

02LR and POD to customer invoice without re-typing
₹2.5–5 lakh / $3,000–6,000 · 4–6 weeks
The problem
Billing staff re-type LR details into Tally after collecting POD photos. Invoices go out late and without the POD attached, so customers hold payment.
What we build
LR data is captured once at trip creation, the POD is attached from the driver's WhatsApp, and the invoice is generated in Tally Prime or Zoho Books with the POD and e-invoice where required, then sent to the customer automatically.
Expected outcome
Expected: invoices raised the day of delivery with the POD attached, so credit days start earlier; typically the delivered-not-invoiced backlog goes to near zero in the first month.
How it works
- The LR is created digitally at booking with consignor, consignee, goods, weight, freight and charges; a printed copy goes with the driver.
- When the driver's POD photo arrives on WhatsApp, an AI step reads the signed date and any remarks and attaches it to the LR.
- Halting, loading and other extra charges are entered by the dispatcher against the trip before the invoice is built.
- The invoice is generated in Tally Prime or Zoho Books from the LR data, with the e-invoice IRN if your turnover requires it.
- The invoice PDF and the POD go to the customer's accounts contact on WhatsApp and email the same day.
- The accountant sees a list of delivered trips not yet invoiced, which should be empty every evening.

03Trip-wise cost and profit: diesel, FASTag, bhatta
₹2–4 lakh / $2,400–4,800 · 4–6 weeks
The problem
Trip expenses are collected from diesel slips, FASTag statements and the driver's settlement sheet at month end. The owner cannot see which route or vehicle loses money.
What we build
Driver advances, diesel, FASTag deductions and settlement entries are captured per trip as they happen, and a dashboard shows profit per trip, per vehicle, per route and per customer.
Expected outcome
Typically shows, within one month, which routes and customers run below cost; in our audits that is usually the first pricing conversation the owner has with a customer.
How it works
- Each trip opens with the freight agreed and the driver advance paid, recorded by the accountant or dispatcher.
- Diesel fills are logged by the driver on WhatsApp with a pump-slip photo, or imported from the fuel-card statement.
- FASTag toll statements are imported monthly and matched to trips by vehicle and date.
- At trip close the driver's settlement is entered: bhatta, loading and unloading, parking, other expenses, with slip photos.
- The system posts the trip's income and expenses to Tally Prime against the vehicle cost centre.
- A Looker Studio or Power BI dashboard shows profit per trip, per vehicle, per route and per customer, with the ten worst trips of the month listed.

04E-way bill expiry and vehicle document alerts
₹1–2.5 lakh / $1,200–3,000 · 2–4 weeks
The problem
E-way bills expire while a truck waits, Part B is not updated after a vehicle change, and insurance, fitness, permit and licence renewals are discovered at a checkpoint.
What we build
Every trip's e-way bill validity is tracked against its distance, with WhatsApp alerts before expiry, and a document register per vehicle and driver sends renewal reminders in advance.
Expected outcome
Expected: no trip departs with lapsed vehicle papers and e-way bill expiries are caught before they become detentions; typically a small build with a quick payback.
How it works
- At trip creation the e-way bill number, validity end and distance are recorded, so the dispatcher sees validity against the planned route.
- n8n sends the dispatcher and driver a WhatsApp alert 12 hours before an e-way bill expires on a running trip, with the extension steps.
- If a vehicle is changed mid-trip, the trip card prompts the dispatcher to update Part B before the driver proceeds.
- A vehicle register holds insurance, fitness, permit, PUC and tax dates; a driver register holds licence and medical dates.
- Reminders go to the fleet manager 30, 15 and 7 days before each renewal, and vehicles with lapsed documents are blocked from new trips.
- The owner sees a monthly compliance page: expiries avoided, extensions used and any detention incidents with their cause.

05Load booking and dispatch board
₹3–6 lakh / $3,500–7,000 · 5–8 weeks
The problem
Customers book loads by calling the owner. Vehicle availability is in the dispatcher's head. Double bookings and empty return legs are common.
What we build
Bookings arrive from customers by WhatsApp or email into one board, the dispatcher assigns vehicles from a live availability list, and confirmations go back to the customer without the owner in the loop.
Expected outcome
Typically moves booking off the owner's phone and reduces double bookings; expected within two months is a clearer picture of declined loads and empty return legs.
How it works
- Customers send load requests to the company's WhatsApp Business number or booking email; AI extracts pickup, drop, goods, date and weight into a booking card.
- The dispatcher sees the booking queue next to vehicle availability, which updates from the trip statuses drivers send.
- The dispatcher assigns a vehicle and driver; the customer receives a confirmation with vehicle number and driver contact.
- Unassigned bookings older than two hours are flagged to the owner on WhatsApp.
- Return-leg loads are matched by showing the dispatcher bookings near each vehicle's drop point.
- At day end the board exports bookings taken, fulfilled, declined and the reasons, for the owner's review.

06Fleet maintenance, tyre and service reminders by kilometre
₹1.5–3 lakh / $1,800–3,500 · 3–5 weeks
The problem
Service is reactive, tyre life per vehicle is unknown, and highway breakdowns cost loads and customers.
What we build
Odometer readings from trip sheets or GPS exports drive service schedules per vehicle, a tyre register tracks each tyre's kilometres, and the fleet manager gets WhatsApp reminders before service is due.
Expected outcome
Expected: services done on kilometre schedule rather than on complaint, and a cost-per-kilometre figure per vehicle that typically changes which trucks get the long routes.
How it works
- Each vehicle is set up with its service tasks and intervals in kilometres and days, and its current odometer reading.
- Odometer readings come from the driver's trip-close message or from the GPS provider's export each week.
- The fleet manager receives a WhatsApp reminder when any task is within 500 km or 7 days of due, and marks it done with the workshop bill photo.
- Each tyre is registered with position and fitted-at kilometres, so removal kilometres give tyre life per brand.
- Breakdowns are logged from a phone with vehicle, location, cause and cost, and feed the vehicle's history.
- A monthly dashboard shows maintenance cost per kilometre per vehicle and the vehicles with the most breakdowns.

07Shipping document checks for forwarders and CHAs
₹3–6 lakh / $3,500–7,000 · 5–8 weeks
The problem
Freight forwarders and CHAs check bills of lading, commercial invoices and packing lists by eye. A mismatch in weight, HS code or consignee name is found at filing and costs a day.
What we build
Documents received by email or WhatsApp are read by AI, key fields are compared across the set, and a checklist with mismatches goes to the documentation executive before anything is filed.
Expected outcome
Typically catches document mismatches before filing rather than after, and gives customers a precise list of what to fix; in our audits we count the jobs last quarter delayed by document errors.
How it works
- Shipment documents arrive by email or WhatsApp and are filed by job number in Google Drive automatically.
- An AI step reads the invoice, packing list and draft bill of lading and extracts shipper, consignee, HS codes, weights, package counts and values.
- The system compares the fields across documents and against the shipping instruction, and produces a mismatch list.
- The documentation executive clears or corrects each mismatch in a short checklist and marks the set ready.
- The customer receives a WhatsApp or email note of what is missing or inconsistent, with the exact field named.
- A log per job shows document turnaround time and the most common errors by customer, for the operations head.

Regulatory note
Under Rule 138 of the CGST Rules, any movement of goods with a consignment value above ₹50,000 needs an e-way bill, and the bill is valid for one day for up to 200 km plus one extra day for each further 200 km or part of it (longer for over-dimensional cargo). An expired bill in transit means detention and penalties, so our trip workflows track validity per vehicle and alert before it runs out. Source
